Silence. Or worse — a verbal answer that doesn't match the numbers on the slide.
This is not a presentation skills problem. It is a KPI architecture problem. The data exists somewhere in the organization. It is just not structured in a way that connects financial outcomes to operational drivers in real time. And until it is, every board meeting carries the risk of a question that nobody can answer precisely.

Gap 1: KPIs Without Named Owners
Most portfolio companies have a KPI list. Few assign a specific person as the accountable owner of each metric — meaning the individual responsible for the accuracy of the data, the timeliness of the update, and the explanation of any variance.
Without ownership, metrics become communal property. Everyone references them, nobody audits them, and when a number looks wrong, the response is "let me check with finance" — which is another way of saying "nobody is sure."

EBITDA moved from $4.2M last quarter to $3.8M this quarter. The board wants to know why. Without an EBITDA bridge, the answer is a narrative — "we had some cost overruns and a contract rolled off." With a bridge, the answer is a quantified walk: revenue mix contributed -$180K, labor cost contributed -$120K, subcontractor overrun contributed -$210K, favorable insurance settlement contributed +$110K.
The bridge is not an accounting exercise. It is a control mechanism. It forces the operating team to decompose every variance into its constituent drivers, which means every variance is attributable to a specific decision, contract, or external factor. Sponsors can then evaluate which variances are structural versus transient, which is the actual question they are asking when they say "what happened to EBITDA."

Gap 4: Inconsistent Reporting Cadence
The weekly flash goes out on Tuesday — except when it goes out on Thursday, or not at all. The monthly operating review is scheduled for the 15th — except when someone is traveling and it gets pushed to the 22nd. The QBR deck starts getting assembled two days before the meeting instead of two weeks.
Inconsistent cadence signals a lack of governance infrastructure. And sponsors read that signal accurately. If the operating team cannot deliver a weekly update on a consistent day, the logical inference is that the underlying data collection and reporting process is fragile.
A control system defines the reporting cadence as a fixed rhythm, not a suggestion. The weekly flash goes out every Monday at 8am. The monthly review is always the second Thursday. The QBR pre-read is delivered 10 business days before the meeting. These dates are on the calendar for the year. They do not move.
Gap 5: Variance Explanations That Don't Include Root Cause
"Revenue was below budget due to weather-related delays." That is a description, not an explanation. A root cause analysis answers: which contracts were affected, how many crew-days were lost, what was the revenue-per-day impact, was mobilization cost incurred during downtime, and what was the impact on the trailing backlog conversion rate?
Sponsors ask "why" questions because they are evaluating management's depth of understanding. A surface-level answer — "weather" or "timing" or "one-time costs" — tells the sponsor that management does not have line-of-sight into the operational drivers of the variance. A root cause answer tells them the team knows exactly what happened, has quantified it, and has a position on whether it will recur.
Building root cause into the reporting process requires two things: the data linkage described in Gap 2, and a reporting template that forces structured variance commentary. The template should have fields for variance amount, driver category, root cause description, recurrence assessment, and corrective action with timeline. If the template does not require this structure, the commentary will default to surface-level descriptions.
